The Big Picture

Crucible Trading is an AI-powered trading desk. Twelve AI agents — each with a distinct personality, philosophy, and trading approach — run simultaneously in the same market, looking for different opportunities at different times of day.

They do not coordinate. Each agent makes its own independent decisions. They share a knowledge base and the same account, but they never ask each other what to do. The goal is to have twelve genuinely different edges working in parallel — not multiple versions of the same idea.

The Firm Analogy

Think of it like a small hedge fund with twelve portfolio managers who all share an office but run separate books. One reads fake-outs at the open. Another fades overnight gaps. A third catches exhausted reversals. A fourth catches mid-session momentum continuation. A fifth fades late-session trend exhaustion. A sixth trades individual mega-cap stocks on event days. A seventh trades semiconductor supply-chain lead-lag relationships. An eighth trades multi-day swing capacity exhaustion. A ninth harvests the overnight drift (close-to-open) when all other desks are flat. And three specialized agents use advanced pattern-recognition memories to trace matching historical structures on SPY, DIA, and IWM. They don't argue about whose approach is right — they each run their strategy with discipline and let the results speak.

A Day at the Desk

1. Pre-Market Setup (before 9:30 AM ET)

Aligning the Oracles

Each agent independently reviews overnight conditions. Null checks the size of overnight gaps. Wicker marks structural support levels on the loom. Meridian monitors volatility. Trident reviews the earnings calendar and pre-market volume on event candidates. Delta tracks pre-market moves in chipmaker leaders (NVDA/AMD). Slack stands aside as swing holds require no daily setup. Each agent decides: "Is today a trading day for me?"

2. Morning Session Opens (9:30–11:30 AM ET)

The Arena in Motion

Wicker, Null, Meridian, Trident, Delta, and Slack are active. Wicker watches for sweeps of liquidity. Null waits for overnight gaps to snap back. Meridian monitors for peak overbought RSI exhaustion. Trident waits for qualifying event-day VWAP reclaims. Delta checks NVDA/AMD first-hour moves and enters ASML/TSM at 10:00 AM ET. Slack enters its 5-day contrarian swing at the open if a run was flagged. SURGE waits for its VWAP pullback continuation entry between 10:00–12:00. Echo monitors but stands aside.

3. Midday — Desk Reverts to Flat

The Quiet Hours

By noon ET, Wicker, Null, Meridian, and Trident are completely flat. SURGE continues tracking pullbacks. Delta continues holding its ASML/TSM positions. Slack holds its swing position. Echo continues monitoring—watching whether the morning's direction has held through VWAP in preparation for the close.

4. Close-Leg Window (3:20–3:58 PM ET)

Echo's Descent

Delta flats its positions at 3:30 PM. Echo evaluates its close-leg gates at 3:20 PM: VWAP persistence, ADX ≥ 20, volume above average, and exhaustion score. If all pass, it enters at 3:30 PM in the direction opposite to the morning trend. Hard exit at 3:58 PM, no exceptions.

5. Overnight Hold (4:00 PM–9:30 AM ET)

The Night Watch

VESPER enters the market at the 4:00 PM ET closing auction print via an MOC buy order. While the daytime agents are flat and the desk goes quiet, VESPER holds its SPY position through the overnight session, capturing the return split. It exits immediately at the 9:31 AM open the following morning.

Agent Relationships & Exposure Clusters

The agents are deliberately independent, but because they share the same account and execute simultaneously, their strategies form correlated exposure clusters in the market.

Nasdaq-100 Cluster

⚠ High Correlation Risk

Null, Wicker, Meridian, SURGE: All trade Nasdaq-100 exposure (futures or real QQQ). If multiple agents trigger in the same direction between 8:30–12:00 ET on a strong trend day, the firm's total Nasdaq exposure can compound with zero coordination.

S&P 500 Cluster

✓ Designed Complementarity

Meridian, ECHO, SURGE, MNEME: SURGE and ECHO are intentionally complementary: SURGE enters with-trend at midday, while ECHO fades the trend at close. MNEME is the wildcard, entering SPY long signals on pattern matching.

Russell 2000 Cluster

✓ Independent Timescales

GHOST (intraday KNN) & SLACK (5-day swing): Both trade IWM. Because they operate on different timescales, their positions rarely conflict and instead overlay short-term microstructural trades on top of a multi-day swing direction.

Dow 30 / Mega-Cap Link

✓ Structural Alignment

TRACE (DIA) & TRIDENT (mega-caps): TRACE pattern-matches Dow-30 (DIA) vectors. TRIDENT trades mega-caps on event days. Since TRIDENT's stocks are heavy index constituents, its event-day moves align with the microstructural trends TRACE matches.

NVDA Supply Chain Link

✓ Non-competing

DELTA & TRIDENT: DELTA uses NVDA purely as a signal to trade ASML and never takes a position. TRIDENT takes real NVDA positions. This creates zero position conflicts or execution competition on the same ticker.

The Structural Gap

⚡ Portfolio Volatility

There is no shared state or cross-agent position manager. Multiple agents can stack positions in the same direction, meaning the firm's realized drawdowns can be lumpier than any single agent's backtest predicts.

Development Pipeline

The following agents are currently under active research and validation, and have not yet been promoted to active paper trading. Their strategies are being rigorously backtested to verify their edge.

There are currently no active agents in the Phase 1/Phase 2 development pipeline. All validated agents have been promoted to the active desk or parked.

Retired from the Desk

Not every agent made it to live paper trading. Five agents were retired during research and backtesting. Their research contributed to the current desk's design — these pages document what was tried, what failed, and what was learned.

Trades the reclaim of pre-market levels and VWAP extremes on mega-cap stocks. Retired 2026-07-11 due to a Phase 1 NO-GO verdict (no cleared strategy, IEX volume-ratio issues).
